If you’ve ever approved a “quick fix” only to see the same work order come back ten days later, you know the mix of frustration and self-doubt I felt in March 2024. The request said leaking shower head. The fix sounded simple. It wasn’t.
I’m not a plumber. I’m the office administrator for a 400-person company, which means I’ve handled facilities purchasing across three locations since 2020. I process about 70 orders a year and manage eight vendors for different maintenance needs. I report to both operations and finance, so a repair that won’t stay fixed looks bad from every angle.
The story starts in the gym bathroom. A shower head had dripped long enough to leave a faint mineral trail on the tile. Facilities asked me to order a replacement head. Standard move, right? I approved the work order, a plumber installed it, and for about nine days the problem was gone.
Then it came back.
The second visit became a third visit, plus an after-hours call because the leak was running down the wall. I want to say the first replacement head was around $65, but don’t quote me on that. What I can quote is the total: four purchase orders, six weeks, and just over $1,100 in labor and parts before anyone looked past the head itself.
The mistake was mine as much as the contractor’s. We approached it as a leaking shower head because that is what the work order said. But a shower head is the visible last inch of a system. Behind the wall there’s a valve, supply pipes, and in many modern showers a pressure-balancing or thermostatic cartridge. If water keeps appearing after the shower is turned off, something upstream is passing water. A new head just changes where the drip lands.
The question everyone asks is which new shower head should we buy? The question that saves money is why is water still reaching the head when the shower is off?
When the plumber finally pulled the trim plate, he found a check valve with a worn seal. The part didn’t look broken. It just didn’t seal anymore.
A check valve is, basically, a one-way door. In a shower valve, check valves help keep the hot and cold supplies from pushing into each other when the fixture is closed. If the seal fails, water can slip across the valve body. The shower head is where that crossed-over water ends up, so from the outside it looks like the head is leaking. Inside, the head is just the exit.
The old rule was simple: if a shower head leaks, replace the washer inside the head. That rule comes from an era when a shower was, essentially, a pipe with a head on the end. Modern shower valves have cartridges, check stops, and temperature controls. Those parts are replaceable, but they are not universal. The fastest way to buy the wrong part is to assume one size fits every valve body.
The shower repair stayed with me because I almost repeated the same mistake with door hangers.
One of the sliding conference room doors started scraping. The maintenance lead’s first suggestion was to order new door hangers. I found a hanger that looked exactly like the one on the door and started filling out the purchase order.
Before I finalized it, our supplier asked two questions I couldn’t answer: what width is the track, and what’s the offset between the top of the door and the roller? I didn’t know. We measured. It turned out the old hanger wasn’t worn; a bolt had shifted. Even if it had been worn, a new door hanger has to match the track profile and the door thickness. A visually identical part with the wrong dimension still scrapes.
I call that the peacemaker dimension. It’s the spec or measurement that ends the argument between should fit and actually fits. For the shower, that dimension was the valve brand and model. For the sliding door, it was the track width and hanger offset. It’s not in the glossy product photo, but it’s the difference between buying a part and buying a solution.
Here’s the uncomfortable part. The check valve fix itself was about $90 plus a service call. Not cheap, but small compared to the $1,100 we burned by changing shower heads.
The costs on paper were bad enough. The costs off paper were worse: the gym was out of service, internal customers lost confidence in maintenance, and finance asked why the same shower kept appearing on my purchasing report.
This is also where I changed my mind about spending on certainty. If a $50 part is probably the right fit, and a $100 part comes with a confirmed model number and a delivery date, I pay the $100. In a deadline, cheap uncertainty is more expensive than expensive certainty.
At least, that’s been my experience with deadline-critical maintenance. If you’re stocking routine parts for scheduled work, you can optimize differently. But when a leak is coming back and people are waiting on an answer, the wrong part is never the deal.
If your shower head drips, start at the head and work backward. A few drops right after a shower can be normal, because water is draining out of the arm. A drip that continues after the bathroom has been idle is not normal.
The real peacemaker in our gym bathroom was not the shiny new shower head. It was a small, unglamorous check valve hidden behind a wall. That should have been obvious to me from the start: the parts that keep a building calm are usually the boring ones.
So if a leaking shower head keeps coming back, don’t send another purchase order for the same fix. Look for the dimension, confirm the valve part, and pay for certainty when it matters. That’s how you fix the problem instead of just moving the drip.
